The Hidden Cost of CI/CD Migrations

The achievement of software development success requires both speed and reliability in the global market. Organizations work to speed up their feature delivery process without compromising system stability. The main components of this process consist of Continuous Integration and Continuous Deployment (CI/CD) pipelines, which enables automated code building and testing and deployment. But as technology changes, many companies are finding that their old pipelines need an upgrade.

A large study by Delft University of Technology looked at 508 open-source projects to see the results of different migration strategies. The research indicated that major project changes that involved moving the entire pipeline to a new tool resulted in a 19% increase in build success rates, but also caused build times to become 31% longer because of increased complexity and time needed for adjustments.

The projects that concentrated on small improvements like cleaning up individual pipeline steps instead of replacing everything saw much faster results. The project duration decreased by 52% and the time needed to resolve build failures decreased by 40% in these instances. The lesson demonstrates that complete migrations lead to long-term benefits, but smaller continuous updates work better for achieving short-term success.

Real-world companies have faced these same choices. A major software collaboration platform provider implemented cloud-based CI/CD pipelines for its project management and version control tools to enhance global team collaboration after moving away from on-premises pipelines. The transition required significant investment for re-training and performance tuning, but they achieved better reliability.

In the fintech space, a leading financial institution migrated its pipelines into a containerized, cloud-first system to support faster deployments for its banking apps. The change allowed them to deliver new software updates several times per day instead of just once a week

Similarly, in my role at at a global engineering simulation software company, I led the modernization of our CI/CD pipelines by migrating from legacy XAML build modern YAML-based cloud pipelines pipelines, introducing container-based build environments for Linux and Windows, and standardizing packaging with dependency management tools and later orchestrating them with container orchestration platforms.This shift not only reduced the time to provision build agents, but also allowed us to run builds in parallel across isolated environments, eliminating "it works on my machine" inconsistencies. As a result, we moved from multi day integration cycles to producing validated build artifacts daily across multiple product lines.

But not all migrations go smoothly. An international telecommunications company that attempted a fast transition from their in-house CI/CD automation server to a new cloud-native CI/CD system. Without thorough standardization or proper documentation, the migration led to frequent build failures and several delays in production deployments. The outcome: developer frustration, operational bottlenecks, and a mid-course shift toward a phased, incremental rollout strategy.

I saw a similar risk when we were migrating from classic XAML pipelines to modern YAML-based pipelines. Early on, teams wanted to move everything at once, but I noticed inconsistent variable naming, missing documentation and non-reusable templates that would have created the same chaos. To prevent this, I designed standardized YAML templates, enforced variable groups, and documented the migration process step by step. We rolled out the new pipelines incrementally starting with low-risk projects before scaling to critical builds. This proactive approach avoided major failures, gave teams confidence and ensured the migration improved speed without sacrificing stability.

The experiences demonstrate that pipeline modernization requires more than technological advancements because it depends on human elements and operational procedures. Code integrity preservation remains vital throughout all migration procedures. The pipeline breaks too often, which allows bugs to enter production or developers lose trust in the system. Another issue is alignment across teams. A CI/CD pipeline affects developers and operations staff and business leaders. The migration process will stop if any group fails to accept the new system.

So what's the best approach? Research indicates that a modular strategy should be used. Companies can start by modernizing the most critical parts of their pipeline, like testing or deployment, while leaving other parts as they are.The pipeline transforms into a contemporary system through this process without requiring a complete migration. Organizations use cloud-based CI/CD platforms to perform stepwise modernization because these tools enable them to execute legacy and new processes at the same time during the transition period.

The process of modernizing CI/CD pipelines requires achieving proper equilibrium between different elements. Major changes will generate future efficiency gains but small continuous improvements produce faster results. Organizations that continuously improve their pipelines through transitions from XAML to YAML and from on-premises to cloud environments and containerization of builds establish themselves for faster and more reliable software delivery.

And in today's digital economy, that can be the difference between staying ahead or falling behind.
